I start with the people who feel the problem: the engineer administering licences by hand, the support agent reading source code to answer a ticket. Most expensive mistakes come from solving a clear version of the wrong problem, so I write down what success looks like in plain language first.

Before designing anything, I try to remove requirements. Every component that does not exist cannot fail, cannot be paged for, and cannot need a migration. Simplicity is a decision made early, not a refactor made later.

I write a short design with the data model, the interfaces, and what happens when each piece fails. Reviewers argue with the document instead of the code, which is far cheaper, and stakeholders can read it too.

Small changes, a pipeline that runs on every one of them, and tests at the boundaries that matter. I write the operational notes alongside the code because the person investigating a production issue is often me.

Every project gets a small set of numbers defined before launch: the one business figure that justified the work, and the operational signals that tell me it is healthy. Tickets per agent per day is a better metric than model accuracy.

Measurement feeds the next round of understanding. I schedule time to remove manual steps, flags and tooling that are no longer needed, because a system that only grows is a system nobody understands.
